Problem

L&D teams often get stuck on reporting language: they can show “seat hours, attendance, and satisfaction,” but struggle to explain whether training changed behavior, improved performance, or produced measurable ROI. Another common issue is needs assessment by questionnaire, which produces generic goals like “English” or “PPT.” Performance problems are also often treated as training problems too early, ignoring non-learning factors such as process, incentives, or tooling.

How It Works

The skill organizes work around knowledge cards, value proof, maturity upgrades, and performance improvement, shifting learning operations from delivery to evidence:

  • Knowledge cards: Pick a topic from the theme library, generate a 200–300-word card using “problem → concept → case,” check recent duplicates with memory_search, then push to IMA; if push fails, save to a local daily note and mark it for follow-up.
  • Value proof: Diagnose whether current assessment reaches L1 satisfaction, L2 learning, L3 behavior, L4 results, or L5 ROI; identify gaps and audience needs; prioritize key projects; enforce L3 behavior metrics; calculate training contribution using the Phillips ROI formula and an effect isolation coefficient; then rewrite the report in business language.
  • Maturity upgrades: Assess training maturity Level and eight capability anchors, then choose an L1→L2, L2→L3, or L3→L4 migration path, including metric switching, manager support mechanisms, and quick wins.
  • Performance improvement: Run three-layer root-cause analysis first; if the issue comes from environment, process, incentives, or org design, prefer non-training fixes such as workflow optimization, tool upgrades, or incentive redesign before proposing courses.

Boundaries And Notes

  • ROI output must state assumptions: The skill discourages giving an “average ROI percentage,” because each project has different baselines, contexts, and isolation factors.
  • L3 cannot be skipped: If behavior assessment is incomplete or the assessment chain is not marked as broken, do not move directly to L4 results or ROI calculation.
  • Card workflow has checkpoints: Topic selection and content require user confirmation before generation or push.
  • Best for enterprise L&D, HR training, performance improvement, and CLO role transitions; without business data, behavior metrics, or baselines, value proof will remain limited to diagnosis and solution design.
