About this skill
Problem
Organization design often gets fragmented into recruiting, performance, policies, and culture posters, while missing the function, connection, and system-owner view. When OGSM has a framework but no execution, CEO and HR operate in mismatched layers, critical systems have no owner, executives act in silos, values feel disconnected, or a team cannot transition into an organization, the root issue is usually an unclosed organizational system rather than a single HR module.
How It Works
The skill follows the Chief Organization Officer methodology through seven workflows:
- WF0: calibrates strategic decoding first, checks OGSMA, 5S strategy quality, maps strategies to the four-category ten-system model, and assigns RACI-P roles.
- WF1: positions organizational maturity with the V model and scans gaps using the seven foundational areas.
- WF2: maps CEO, CHO, HRVP, and HRD layers to find role mismatch or missing layers.
- WF3: evaluates system-owner capability across six dimensions and proposes an MVP and iteration path.
- WF4: assesses executive teams using six tensions and the body-mind-spirit dimensions, plus hired-executive survival risk.
- WF5: diagnoses culture using Schein’s three layers and the upper-middle-lower path, especially the middle path of operating principles.
- WF6: positions the organization in the three leaps, checks organizational closed loops, and blocks negative feedback loops with 180-day milestones.
Each workflow produces a DOCX report with decision checkpoints, so it does not force action plans when evidence is incomplete.
Boundaries
It is useful for organization diagnosis, organizational design, CHO positioning, system building, executive assessment, culture implementation, and team-to-organization transition. Outputs improve with better inputs: OGSM documents, current structure, executive behaviors, and culture symptoms. When information is missing, the skill marks conclusions as pending or inferred instead of presenting guesses as facts. It is not a substitute for recruiting workflows, compensation calculation, attendance management, or HR operations systems, and it discourages launching multiple organizational systems in parallel.
Use Cases
- When annual OGSM reaches departments but execution drifts, use WF0 to map strategies to org systems and assign RACI-P roles.
- When CEO and HRD misalign on org positioning, use the five-layer model to diagnose role mismatch and propose an upgrade path.
- When a critical function has a team but no clear owner, evaluate six system-owner capabilities and design an MVP plan.
- When values are posted but behavior lacks evidence, use Schein's layers and upper-middle-lower path to complete middle-path principles.
