Problem: Skills Become Long Prompts

When building an AI Agent Skill, a common failure mode is stuffing triggers, process, templates, examples, and rules all into SKILL.md. The file grows hard to navigate, the model loses track of boundaries, and stable actions get described in natural language instead of being made deterministic. This guide addresses how to turn a Skill from a long prompt into a reusable working directory.

How It Works: Structure the Skill

The skill triggers when the user asks to create, modify, or review a Skill. Instead of summarizing a conversation into a single file, it breaks the work down:

  • Confirm the trigger: make the description concrete about when the Skill should be used, not generic marketing copy.
  • Extract the fixed workflow: keep only ordered actions the model needs to know.
  • Move material into references/: templates, examples, field definitions, classification rules, and style preferences belong there.
  • Script stable actions: put steps with clear rules, stable outputs, or high model error risk into scripts/.
  • Leave judgment to AI: classification, summarization, rewriting, and ambiguous interpretation remain model tasks.

Boundaries and Notes

For simple tasks, one SKILL.md may be enough. Once the Skill contains many templates, configurations, or examples, it should be split. The guide directs execution to check references/checklist.md, references/faq.md, references/workflow-guide.md, and references/responsibility-matrix.md, so those files should be available in the Skill directory.
